The cost-per-sqft formula

Cost per square foot is the universal normalisation metric in professional painting — it converts any project size into a comparable unit that can be benchmarked against market rates, historical jobs, and competitor quotes. Two separate rates matter: the materials-only rate, which reflects how efficiently paint was specified, and the all-in rate, which is the number that matters for client quotes and profitability assessment.

Core Formulas

Materials Rate = Total Paint Cost ÷ Surface Area

All-In Rate = (Paint Cost + Labour Cost) ÷ Surface Area

For a 500 sq ft room repaint: paint cost $160, labour $840, total $1,000. Materials rate = $160 ÷ 500 = $0.32/sq ft. All-in rate = $1,000 ÷ 500 = $2.00/sq ft. Labour ratio = $840 ÷ $1,000 = 84%. All three figures sit within the PCA benchmark ranges, confirming the estimate is market-calibrated. Always use net paintable area as the denominator — gross area inflates the apparent rate and makes two jobs with different opening counts incomparable. Understanding the labour-to-materials ratio

The labour-to-materials ratio is the most revealing diagnostic in a paint project estimate. According to PCA and Angi data, professional paint projects allocate 75–85% of total cost to labour and only 15–25% to materials. This ratio has two important implications for how to evaluate competing quotes and material specifications.

Cheap paint is expensive: A paint upgrade from economy ($28/gal) to premium ($95/gal) increases materials cost by roughly $67 per gallon. On a job requiring 6 gallons, the premium upgrade costs $402 more in materials. If the premium paint achieves one-coat hide on a colour change while the economy paint requires 3 coats, the avoided coat at $3/sq ft on 500 sq ft saves $1,500 in labour. The premium paint saves $1,098 net on that job despite costing 3.4× more per gallon.

Abnormal ratios flag problems: A quote where materials are 40% of total cost suggests either the labour is priced below market or the material specification is excessive. A quote where materials are 5% of total suggests either premium labour pricing or the estimator is using economy-grade materials with a high labour markup. Both are worth investigating before accepting.

DIY break-even: For a DIY project, labour cost is effectively zero — your time has an opportunity cost but not a direct cash cost. Compare the materials-only rate from your DIY project against the all-in professional rate to understand the true value of doing it yourself. On a $180 DIY material spend versus a $1,200 professional quote for the same room, the DIY saving is $1,020 — but only if the result is of equivalent quality.

Per-sqft quoting accuracy

Per-square-foot pricing is a useful estimation shortcut but becomes less reliable as project complexity increases. The factors that most distort the per-sq-ft rate are ceiling height, number of colours, surface condition, and furniture volume.
